Not every client is put through a formal diagnostic. Some engagements need one; many do not. What does not get skipped is shared clarity before action.
Before Anything Is Built
Five things we establish together first.
This is usually a short phase, not a long one. It is what keeps an engagement from producing competent work against the wrong question.
- The outcome
- What the organization is actually trying to produce, stated plainly enough to work from.
- The real problem or opportunity
- What is in the way, or what is available — distinguished from the symptom that prompted the call.
- What already exists
- Prior work, decisions, structures, and investments that should be built on rather than repeated.
- What success looks like
- The movement that would count as progress, agreed before the work begins.
- What Bardlette owns
- Where our responsibility starts and stops, and what remains with the organization.
Operating Principle
Do not solve the wrong problem well.
A well-run initiative aimed at the wrong problem is more expensive than no initiative at all. It consumes credibility, attention, and the organization's willingness to try the next thing.
So the first discipline is diagnostic honesty: naming what is actually limiting the outcome, even when it is not the request that came in, and saying so before work begins.

Engagements move through these five stages. They are not always evenly weighted — one organization needs most of the work in alignment, another in capability — but the order holds.
